1 6. Champions Goal The Green Champion etwork empowers employees across the organization to become conservation advocates and make a valuable contribution to saving energy. By Tier 4, Green Champion contributions are formalized and many aspects are included in job responsibilities across the organization that do not have an explicit energy conservation focus.

3 Developing a strong Green Champion etwork is critical to implementing your community-based social marketing campaigns. Green Champions are volunteers, and the elements of developing the network are based on volunteer management principles. Ultimately, your organization needs policies to support your Green Champions conservation efforts, with conservation built into formal job descriptions for those in non-conservation related roles. The tiers developed for the Green Champions are based on the Volunteer Management Cycle developed by Brenda Sawada of Business Community Connections. 4 Tier 1 Champions ESTABLISH A GREE CHAMPIO ETWORK. Energy Wise etwork requirement 1. Provide the number of Green Champion and the stakeholder groups they represent. 2. Provide the dates of Green Champion network meetings (at least four times per year; three times per year for K-12 schools). MEMBERSHIP Green Champion membership is comprised of leaders for each of your offices, sites, tenants, schools, departments, students and contractors involved in employee conservation initiatives. Large sites may require many leaders (one for each floor or department). These leaders model the conservation behaviours, encourage others to save energy, implement campaigns and cascade messages. Based on community-based social marketing principles, these leaders help identify why people are not doing the energy conservation behaviour, contribute to planning how to overcome these barriers, and encourage people in their area to adopt the energy conservation behaviour. Success means broadening participation in the action so that everyone observes that this is the norm and follows suit. Energy managers and facility managers may be on the Green Champion etwork. However, members from the actual departments, tenants and others from the target groups are essential for the team to have full representation. 4

Communications Provide timely and relevant instructions to all Green Champions on campaign implementation and feedback on results. 7. Recognition Can be provided in a number of ways, including publishing an article on Green Champion achievements or thank you communications after a campaign or at the end of the year. 8. Tracking Keep a current Green Champion etwork membership list. 5

6 EXAMPLES 1. Expectations It's important that Green Champions know exactly what will be expected of them so that they know exactly what they are committing to. Ideally, a potential Green Champion will have the opportunity to ask questions prior to joining the network, which will also allow the organizer to assess whether the employee will be able to fulfill their commitment. Green Champion commitment As a Green Champion, you are your department s primary point of contact for all things related to conserving energy, reducing waste, and making your workplace more sustainable. We ask that you pledge your commitment for one year. Signing up means that: Your name will be added to the Green Champion etwork list. You'll participate in four meetings per year (one hour each), held at head office. You'll be connected with over 50 conservation enthusiasts throughout the organization. You will be part of the network to draw on their expertise and offer your support. You'll have direct communication with the Energy Manager, the Energy Wise etwork consultants and access to all of our resources to support your conservation efforts. There will be approximately four conservation campaigns per year that you will lead in your area. As a Green Champion, your role would typically involve: Looking for conservation opportunities at your site Identifying reasons why people in your group aren't performing targeted behaviours and passing this information on to the campaign organizers Putting up posters and campaign materials Organizing or assisting with lunch and learn presentations Talking with colleagues about conservation Promoting conservation and encouraging your colleagues to be conservation-minded Tracking and reporting conservation results within your group 6

Benefits Outline why would someone want to join Green Champion benefits Make a difference: Achieve conservation results by joining others who are passionate about conservation and collectively make a significant difference. Personal connections: Opportunity to meet colleagues at your own site, other business units, and throughout the organization who bring different skill sets and perspectives to conservation. Professional development: Professional skills and knowledge gained through Green Champion participation include leadership, strategic planning, marketing and campaign development, team building, and greater knowledge of the organization s environmental goals and initiatives. Green Champion support: Pre-designed campaigns, supporting collateral, networking events, management recognition and other resources are offered to Green Champions to ensure your efforts are successful and rewarding. 7

Context Show the value of this work, and how it fits in the big picture Describe how employee engagement efforts tie in with your organization s key goals Explain how this fits in with the organization s sustainability plan, energy management goals, and environmental targets Provide information on the organization s energy usage and identify what employees can do to reduce the impact Green Champions make valuable contributions to our organization as leaders in conservation and energy management through energy efficient facilities, empowered staff and forward-thinking business practices. Employees are critical to conservation success because: 1. early everyone (90%) at our organization personally values and practices conservation. 2. Our organization is carbon neutral and employees make a valuable contribution to reducing our environmental footprint and decreasing our carbon tax. This allows more funds to be applied to our core business. 3. To be successful, we need everyone to be involved in making our operations more sustainable. 4. Employee action makes a big difference. In commercial buildings, plug load accounts for 15 20% of electrical consumption. Employees can reduce this by as much as 35% by: Using power bars and turning them off when they re not being used Removing extra personal devices such as clocks, space heaters, lamps Sharing devices such as printers Eliminating extra appliances such as fridges Turning off lights when not needed Using blinds effectively Using revolving door instead of swing doors Identifying other energy savings opportunities 8

10 5. etwork Ensure you create opportunities for the Green Champions to learn and support each other. This conservation community offers new approaches, perspectives and support to everyone trying to inspire change in their areas. Ensure the group to connects with each other as needed for motivation, ideas and discussions as campaigns are being implemented. Consider: In person meetings as much as possible, live meeting and conference calls in between Discussion groups as campaigns unfold Conservation cafes to generate new ideas Mentoring options 6. Communications Ensure timely communications that outline specific asks and timelines Prepare messages and sample letters to make it easier for Green Champions Provide key points for discussions, presentations and campaigns to ensure consistency and accuracy 7. Recognition Ensure that Green Champions receive appreciation for their efforts, recognition for results and achievements, and celebratory communications across the organization to highlight their success. Recognition can be accomplished by publishing at least one internal article per year on Green Champion achievements, or a thank you communication after each campaign and/or at the end of the year. Consider also providing visible markers of participation, which also helps to raise the visibility of your Green Champions. For example, you might provide re-usable beverage mugs or mouse pads with the words Green Champion printed on them. 8. Provide the dates of Green Champions meetings (at least four times per year; three times per year for K-12 Schools). 3. Provide Green Champion etwork guidelines developed. GREE CHAMPIO GUIDELIES The Green Champion role, commitment and expectations outlined in Tier 1 should be formally documented on a website or in policy that is accessible to all Green Champions and potential Green Champions. In addition, you should consider formalizing: 1. Vision Create a vision statement for your Green Champion etwork for senior management How many people are involved, key roles, key contributions. 2. Green Champion roles Consider creating different roles to be used in delivering different aspects of the program, such as Green Champion leaders, team members, strategic advisors, subject matter experts. 3. Training Provide training for Green Champions. This can be an in-person event, a webinar, or a guidebook. It should include how Green Champions contribute to organizational environmental and sustainability goals, how employee efforts fit into the overall strategic energy management plan, expectations of the role, the year s calendar of events and the Green Champions roles in the events, and sample materials/templates. Sample materials/templates include communications that they can personalize for campaigns, how to recruit employees, getting feedback and recognizing outstanding efforts by people in their departments, communicating the conservation vision, and thanking managers for allowing them to devote their time to conservation action. 4. Value proposition Define how the Green Champion experience aligns with Human Resources training and development of core competencies, and environmental priorities. 11

12 EXAMPLES 1. Vision Create a statement of your conservation vision. This can be for both the organization and your Green Champions. Corporate vision We recognize the importance of preserving the world in which we live and conserving its vital resources. We are proud to call ourselves a sustainable hotel. Our key initiatives include community outreach programs, waste reduction, energy efficiency, and localized purchasing through our Green Teams all while delivering the relaxing and inviting lodging experience. Green Champion mission Our goal is to reduce the hotel s ecological footprint by engaging employees through sustainability initiatives. 12

13 2. Green Champion roles Outline the contribution of each role and how they interact with each other. Green Champion management sponsors Green Champion management sponsors are senior leaders of business units or sites who provide support to the Green Champions. The management sponsor facilitates results by helping you secure resources through your existing reporting structure. The value of the management sponsor to the Green Champions: Support and model conservation behaviour and actions. Provide visible support to Green Champion initiatives and people s participation in them. Convey successes to upper management. What do the sponsors need to know from the Green Champion? Planned campaigns and its goals and results. What type of support do you value? What do you need to achieve results? How do you work with your sponsor(s)? Set up a meeting with your management sponsor(s) to: 1. Identify the Green Champions in the department, site, etc. 2. Review the Green Champion meeting schedule. 3. Review the Green Champion etwork s major accomplishments in past years and goals for this year. 4. Confirm participation at some of the Green Champion events. 5. Review the communications. 6. Seek the sponsors advice on how best to accomplish the goals for the coming year. 7. Clarify what role the management sponsor(s) might play in Green Champion events (e.g. sending out an encouraging people to participate, pledging personal conservation goals in keeping with the campaign, congratulating winners at the end). 8. Agree on a date for your next meeting with your management sponsor(s) and put it in everyone s calendar. 9. Forward key points from Green Champion communications to the management sponsor to keep that person informed. 13

14 Tier 3 Champions DEVELOP POLICIES TO SUPPORT EMPLOYEE EFFORTS I EERGY COSERVATIO. Energy Wise etwork requirement 1. Provide the number of Green Champions and the stakeholder groups they represent. 2. Provide the dates of Green Champions meetings (at least four times per year; three times per year for K-12 schools). 3. Provide the policies relevant to enabling Green Champions. POLICIES TO SUPPORT GREE CHAMPIO EFFORTS Most policies covering a large number of people at your organization will be at the Human Resources level and built into supplier or business unit deliverables: 1. Policies Establish organizational policies that allow employees to spend work time on Green Champion initiatives. 2. Skill development Link Green Champion work with Human Resources efforts in developing core competencies, such as leadership skills, marketing and campaign development, team building and communications. 3. Training Summarize the training and support provided to Green Champions that will develop the professional competencies of the their core job. 4. Organizational value Demonstrate the total value of employee engagement, including contributing to the organization s environmental goals, reputation, and employee morale (attraction and retention). 5. Business unit/contractor deliverables Integrate the key behaviours and time commitment needed to achieve deliverables with key stakeholders. 14

15 EXAMPLES 1. Vision Many organizations explicitly allow employees four hours per month of paid working time working time to work on Green Champion initiatives, including attending meetings, developing communications materials, implementing campaigns, and tracking results. Employee groups: it's important to secure the support of a key stakeholder for union staff, hourly staff (versus salaried), and contractors working on-site. It's also important to address how expenses are covered if any travel or overtime is required. 2. Skill development Work with the Human Resources team to offer employees professional development opportunities through the Green Champion experience. HR can promote the Green Champion experience for employees at all levels to develop skills to achieve personal and career growth in: Leadership and team building Coaching and mentoring Project management Marketing Public speaking etworking with different areas of the organization 3. Training Managers might appreciate the training provided through the Green Champion network that's not a direct charge to the department s annual training budget. Presentations, webinars, lunch and learns, best practice knowledge, and employee engagement training might be some of the support provided through the Green Champions network. 4. Organizational value Volunteer hours applied to environmental causes can contribute to goals on employee engagement, satisfaction and attraction of talent. 5. Business unit contractor deliverables Ensure energy efficiency is included as a KPI for key staff and contractors. For example, this could include staff training on energy efficiency for food service staff/providers, training for janitorial staff on standard operating procedures for shutting off lighting, holiday shut down procedures, and conservation training for all residence occupants upon move-in and reminders before moving out. 15

Provide energy efficiency responsibilities established in non-energy related jobs. TIPS TO DEVELOP JOB DESCRIPTIOS Look at the energy conservation goals and the key stakeholders needed to be successful in achieving those goals. Develop an inventory of roles and deliverables needed to achieve the energy conservation goals. Prioritize the list of roles based on how integral each is to the success of the plan, which roles need the formal rules to start the behaviours, and which managers are most receptive to the idea. Create a vision statement based on the value to the stakeholders (savings to program budget, streamlining staff functioning, visible contribution to organizational goals and values, etc). Identify the resources available to help managers provide the training and support necessary for staff to realize the deliverable (eg. Energy manager, Human Resources, Sustainability Office, etc). Involve Human Resources in developing a strategy for integrating energy efficiency into the job descriptions. Work with managers to determine how best to integrate the functions into the job descriptions. Ensure conservation initiatives are included in key contractor KPIs (where the functions are contracted out) such as janitorial staff, food services providers, security, IT Services. 16

17 EXAMPLES Lab managers Ensure that all functions in the labs advocate Green Lab principles and identify areas to reduce environmental impacts and improve the energy efficiency of their labs. Designers Integrate energy efficiency principles into all designs and specifications of energy efficiency equipment. Food services Ensure that energy efficiency considerations are included in the procurement of equipment, design of the kitchens, shut down procedures, operating procedures, and training. Human Resources Ensure that conservation is included in all new employee training, student orientation. It management Ensure that energy efficiency is part of their deliverables to optimize energy and fiscal responsibility. Procurement Ensure energy conservation is a consideration in purchasing strategies and supplier selection. Facility Management Contractor Ensure the Facility Management contract has annual 2% energy reduction as one of their KPIs. Food Services Contractor Ensure that the Food Service Contract stipulates that the food service management group must work with the campaign to identify and practice energy conservation operating practices. 17
