1 How to Find New Major Donors and Get Them to Give to Your Non-Profit By Joe Garecht Module #1: The Complete Guide to Prospecting for New Major Donors

2 Introduction Welcome to How to Find New Major Donors and Get Them to Give to Your Non-Profit! My goal with this class is to give you all of the information and tools you need to be able to successful find, cultivate, and motivate new major donors to get involved with your organization. There are many different components to a successful fundraising plan. For most organizations, raising money involves a mix of strategies and tactics, including events, direct mail, board giving, grants, etc. A diversified fundraising mix is key to the long-term survival of your nonprofit. That being said, the vast majority of the fundraising revenue for most healthy non-profits comes from individual donors. Depending on which survey you are reading, individual giving makes up anywhere from 65-85% of all charitable giving in most first-world countries. This means that organizations looking to dramatically increase fundraising revenue should be placing a strong emphasis on individual giving. The definition of what constitutes a major donor differs depending on the size and revenue of the non-profit. One organization may consider a $5,000 giver as a major donor, while for a larger organization, a major donor may be someone who gives in excess of $25,000 per year. No matter what gift level qualifies as a major gift for your non-profit, placing an emphasis on finding new major donors and properly cultivating them is the best way to drastically increase your individual giving revenue, and thus the best way to increase your overall fundraising revenue. The Major Donor Funnel The first concept that is important to understand when discussing major donors is The Major Donor Funnel. This is the path you will want to walk major prospects down in order to get them to make a gift to your organization. There are four steps, each of which is important to building a successful and sustainable relationship with a major donor prospect. The four steps, in order, are: Prospect This step involves identifying new potential donors to your organization, learning about them, finding out a path to reach them and making first contact. This is the step that we will be discussing in this class guide. Cultivate Once you have an initial meeting or conversation with a new prospective donor, it is time to move into the cultivation phase. This step involves building a deeper and more meaningful relationship with your prospect. Ideally, over the course of the cultivation phase, your donor

3 prospect will begin to feel more and more like part of your team. This phase could last one month or two years, depending on the organization and the donor. Ask The third step is where the rubber meets the road: the ask. This phase is when the organization makes the actual ask of the donor prospect. If the donor says yes, you move on to the next phase. If the donor says no, you move back into the cultivation phase, or in some cases, take the donor out of the fundraising funnel. Stewardship If the donor says yes, your work isn t over. During the fourth phase, you will continue to steward the donor to grow and expand your relationship with him or her. Your goal during this phase is two-fold: first, you ll want to strengthen the relationship to turn the donor into a lifelong giver to your non-profit. Second, you will want to capitalize on this deepening relationship to get the donor to open up their own network to your organization to help introduce you to new major donor prospects. While the amount of time that prospects remain in each phase of the fundraising funnel will vary based on the donor and on the organization, it is imperative that each major donor prospect you are pursing goes through each phase in the funnel. Far too many non-profits jump immediately from prospecting to asking (skipping cultivation), or stay forever in cultivation (and never make an ask). Similarly, once they get a yes, many organizations cut-off contact with the donor, never entering the stewardship phase, and simply progressing through a series of yearly asks, which leads to donor fatigue. Skipping any phase in the fundraising funnel is a mistake that will cost your organization money in the long run. For example, if you move directly from prospecting to asking, you may get a yes (unlikely, but possible), but it will almost certainly be for less than the gift you could have received had you properly cultivated the donor. It is also unlikely that a donor in such a scenario will be comfortable opening up their own friend network to your organization, because you haven t built up a good, solid relationship with them through the cultivation process. Don t skip steps! Over the length of this class, think through your organization s fundraising activities to see where your strengths and weaknesses lie, and whether or not your non-profit is using a well thought out and well-planned major donor fundraising funnel. Just Who is a Major Donor Prospect? The next key question for us to discuss is: Who qualifies as a major donor prospect for your organization? As you are looking for donors to make contact with and insert into your fundraising funnel, you don t want to waste time. Who can you truly call a major donor

4 prospect? Far too many organizations reply everyone is a prospect or everyone with enough money is a prospect. This is a mistake that costs non-profits valuable time and resources. Let s be honest your organization has limited resources. Every charitable organization does. You only have so many staff members, so much money and so much time in a day. Figuring out which folks make good major donor prospects and which don t can help you fundraise more effectively and successfully. Nothing is more draining than constantly following major donor hunches, and spending time tracking people down, only to fail to even get a first meeting. Here are my guidelines for figuring out who is and who isn t a good major donor prospect for your organization. Good major donor prospects #1 - Fit Your Organization s Profile Does your non-profit have donor profiles set up? Do you know what types of donors are most likely to give to your organization? Take a look at your current donors and prospects who are they? Where did they come from? What are their demographics (age, gender, location, industry, interests)? Do you see any patterns? Create a number of donor profiles for your organization. For example, you may run a non-profit that appeals primarily to older folks, people in the Jewish Community, or young professionals. Your donors may come mostly from your region, or may be spread out across the country (or the world). See if you can figure out what donors are most likely to give to your charity. Of course, just because most of your donors come from one age group or area doesn t mean that all of your efforts should be focused there, so in addition to figuring out the trends among your current donors, spend some time thinking through which demographic and interest groups you think would or should be interested in giving to your organization and add those to your list. The key here is to think through your ideal donors to come up with a number of donor profiles that can help guide your efforts. #2 Have the Capacity to Give In order to be a major donor prospect, the person has to have the capacity to give at the level that you consider to be a major gift. Again, this level will vary by organization, but if you consider a major donor to be someone who can give $10,000+ to your non-profit, and someone can only afford $500, they lack the capacity to be a major donor to your organization. Bear in mind that just because someone lacks major donor capacity doesn t mean you should write them off. They may be a great prospect for a minor donor program, an event, direct mail, etc. But you want to be clear before putting someone into your major donor funnel that they have the capacity to give at that level, because your major donor prospects will receive an

5 outsized portion of cultivation and relationship-building to go along with their outsized gifts to your non-profit. Don t write people off too easily. While you don t want to put folks in your major donor funnel who don t have major donor capacity, you do want to think through all of the possibilities for example, if someone can t give $10,000 as an annual gift, but could leave you $50,000 in their will, you may want to cultivate them as a major donor even though they don t currently meet your basic threshold. #3 Are Reachable by Your Organization Finally, and perhaps most overlooked by otherwise savvy non-profits is the fact that the prospect much be reachable by your organization. I ve seen far too many non-profits throw around the names of major national or regional philanthropists or business owners that they will never be able to sit down with, and use the possibility of gifts from these unreachables to bolster the launch of a new program or campaign. For example, I have seen small non-profits in the education space with no connection whatsoever to donors like Bill Gates and The Pew Charitable Trusts nonetheless launch fundraising campaigns with both of these listed as prospects for the campaign. I m not saying you shouldn t shoot for the stars. What I am saying is that you should be using the majority of your limited time and resources pursuing major donor prospects that are reasonably reachable by your nonprofit. I believe that in order for someone to be considered reachable by your organization, one of the following three situations must be true: the person must either already know your organization, or the person must know someone who already knows your organization, or the person must have a strong and demonstrated affinity for both your cause and your approach to your cause. If you are relying on the third case to declare someone as a reachable, you should also have at least someone in your fundraising orbit that is capable of reaching someone who is remotely in the prospect s orbit (e.g. your non-profit should be no more than two steps removed from the prospect). Major Donors Give Because of Relationships I can t say it enough major donors give because of relationships. No matter how slick your marketing materials are or how smooth-talking your board members can be, big givers give large gifts because of the relationships they build with your organization. The corollary to this rule is that relationships are built between people. Business and organizations don t have feelings, emotions, or friends, and thus can t build relationships. Despite what you may have heard, it is impossible for your organization to build a relationship with a corporate donor. You can build a relationship with a person or group of people at that

6 business that results in corporate donations, but you can t build a relationship with the entity itself. Relationships are built with people. Likewise, no matter how much the director of a certain foundation may like your non-profit s mission, he or she won t build a relationship with your organization the relationship will be built with a person or persons at your non-profit. Relationships are built between people, and major donors give because of relationships. No matter how much a donor may like your cause, they will ultimately give big gifts year in, year out because of the relationships they build with the people in your organization. Does this mean that your board or other supporters can t strong-arm donations from their friends, colleagues, vendors and clients who don t have a relationship with your non-profit? No, it doesn t. Major donors, board members, etc. may be able to strong-arm their contacts into giving to your organization by using guilt, authority, or quid-pro-quo charitable giving situations, but these strong-armed donors almost never become real, long-term givers to your organization, because there is no relationship between your charity and the donor. The donor is giving because of a relationship, but the relationship that matters here is between the donor and your board member or contact your organization s mission and work is secondary. When that board member leaves the board, the strong-armed donor will stop giving to your organization. What does all of this mean for your non-profit? It means you should spend your time building relationships with major donor prospects. Building strong relationships with prospects and donors is the single biggest thing you can do to ensure your non-profit s long-term financial stability. Make Prospecting a Scalable Process Think about your organization s prospecting activities as they are right now. Do you have a process in place, or is your prospecting haphazard? I have found that the non-profits that are most successful in finding new major donor prospects always have a set process in place for finding new prospects. What does it mean to have a scalable prospecting process? It means knowing that every month (or every quarter), you have an open house for new prospects, and you have a plan in place for having people that are connected with your organization bring their friends and colleagues to these events. It means that you have a schedule of calls that your staff makes each month to ask your donors to refer new prospects. It means having a list of activities in place to keep your fundraising funnel full. We ll talk a little more about these types of activities later in this module but for right now, just know that in order to be successful, you have to have a set process in place for prospecting, rather than just doing whatever activities come to mind that day, week, or month.

7 Likewise, your prospecting activities should be scalable (meaning that they should be repeatable processes that you can design once and implement many times). For example, tours of your facilities are scalable you can create talking points and marketing materials once, and then hold any number of tours using those materials. Put scalable fundraising systems in place to leverage your limited time and resources and prospect effectively. The Concentric Circles Theory of Prospecting Because all fundraising is based on relationship and because the goal of your prospecting should be to reach the lowest hanging fruit first, you should maximize your fundraising by starting with those most likely to give and moving out from there. I like to think of your prospecting universe as a series of concentric circles: At the center of the ring stands your non-profit, which needs financial support in order to do its work and serve its mission. In the ring directly around your non-profit live your closest supporters: your board of directors and key donors. In the next ring out are the donors who give annually, and your key volunteers. Next come those who occasionally give, and those who occasionally volunteer and so on and so on, until you reach the final layer those who have never heard of you and wouldn t like your organization, even if they did (your non-prospects). How your organization groups its prospects will depend on the size of your organization, how long you have been around, the level of support you enjoy in the community, etc. For the purposes of this discussion, who you decide to put in each concentric circle isn t important what is important is that you start to think of your prospect universe in terms of concentric circles emanating out from your organization, with the closest group containing those most likely to give, the next group containing those a little less likely to give than the first group, etc.

8 Finally, it is important to remember that each of your prospects has their own group of concentric circles their own network. In the closest ring they may have their family and friends, then their co-workers and golf partners, then their vendors and clients, then their employees and high school buddies etc. This is important to remember because later in this module, we re going to be talking about building a fundraising network for your organization to increase your prospect pool. The best way to do this will be to go to your major donors and supporters and ask them to reach into their own networks on your behalf, so you will want to help them take a look at their own concentric circles to see who they can approach. Remember your prospect universe is like a series of concentric rings. Inside each ring is a group of people who are more or less likely to give to you. As you move out from the center, the people in each ring are less likely to give to you than the people in the ring preceding it. Each ring contains people either real, identifiable people (like your board or that woman you met at the trade show who was interested in your mission), or ideal profiles of people (for example, you might say anyone who graduated from our university, or Catholic men aged ). Each person in your circles has their own circles. Once you get a person involved in your organization and start to cultivate them and move them down the fundraising funnel, you may also be able to get their circles involved by asking them to reach out to their network on your behalf. Creating Prospect Diagrams I am a firm believer in writing things down. Understanding concepts is great, but it s hard (impossible, actually) to keep track of a prospecting program in your head. It s imperative that your team sits down and actually maps out its prospect universe. Figure out who is likely to give and what priority to give them, based on the fundraising circles theory presented above. At a minimum, ask yourself the following questions: 1. Who are my current donors? Who are my largest donors? Who are my most consistent donors? 2. Who are my lapsed donors? 3. Who are my current volunteers? Who are my best volunteers? Who are my most consistent volunteers? 4. What groups of people are most likely to give to our organization? What are the profiles (age, gender, occupation, interests, etc.) of people who are likely to give to our organization? 5. What types of people give to other organizations that do work similar to our non-profit? Write your answers down, and start creating a concentric circles prospect diagram. Remember, your diagram (and your prospect list) is a work in progress don t wait until it is perfect before

9 you write it down and start acting on it. Get started now, and keep adding people as time goes on and as new opportunities present themselves. Reaching Prospects by Finding the Path of Least Resistance Once you have a list of prospects that you want to approach, one of the key questions that will need to be asked is: how do I reach out to each person, company, or foundation on this list to start building a relationship with them? How do I get them into my prospect funnel? I tell non-profits all the time: the best way to reach a new prospect is by finding the path of least resistance. Because people give (and get involved) based on relationships, the path of least resistance usually involves a relationship the prospect already has so ask yourself, for each of your top donor prospects who knows this person? Who on our board knows them? Which of our current donors know them? Do they sit on a corporate board with someone that we know? Are they involved in a service club, country club, or other organization where we know members? Do we as an organization have a relationship with anyone that already has a relationship of some kind with this prospect? If the answer is yes, than the path of least resistance is to utilize that relationship to build a new relationship directly between you and the prospect, with the help of the person who already has a relationship with the prospect. Utilizing the concentric circles theory presented above, most of the prospects you will approach will be people or companies with whom someone you already know has a relationship, no matter how tenuous. You ll be contacting friends and colleagues of those people who already have a relationship with your non-profit. For those prospects with whom you do not have any shared pre-existing relationships, you will need to develop a new relationship from scratch. For these prospects, the path of least resistance is generally a non-threatening, not-committal entry point: a way for the person to get to know the organization and its mission without getting scared off by being asked to make any sort of commitment. Non-ask events work well (these are informational events where no admission price is charged) as do tangential presentations and classes (for example, if you are raising funds for a soup kitchen, offering an informational seminar for the local bar association around the plight of the homeless in your city may attract a crowd of people who are great prospects for your organization). Actually Getting Prospects into Your Funnel & Determining Interest Once you have your prospect list, the best way to actually kick off the relationship is a meeting of some kind. If you know someone who knows the prospect (or knows a key person at the business you are considering a strong prospect), try to set up a lunch with someone from your organization, the prospect, and the mutual acquaintance. Alternately, have the mutual

10 acquaintance invite (and accompany, if possible) the prospect to a non-ask event or on a tour of your facility. As mentioned above, if you and the prospect do not share any mutual acquaintances, the best way to start building the relationship is to invite the person to a non-threatening point of entry event, or what we like to call a non-ask event. Once the relationship starts, the first task for your non-profit is to gauge the interest of the prospect as the person learns about your organization and your mission, how interested are they in getting involved? Do they seem moved by your mission and work, or just polite and uninterested? I always suggest gauging interest by being direct in your follow-up. Meet with a new prospect, and then call the following week to thank the person for the meeting and ask if they have any questions. Ask for their thoughts about your work. If the person seems supportive, ask them something like, would you ever see yourself getting more involved with us? This is a fairly non-threatening way to deepen the relationship. If the person says no, you know not to waste your time and energy on building that relationship. If the person says yes, you can move on to the cultivation phase. Most people, of course, will say, I m not sure, or maybe. These folks are still good prospects, and you should continue building the relationship through cultivation until they reach a decision point. Building a Fundraising Network to Increase Your Prospect Pool The single best way to build your prospect pool is by getting your non-profit s donors, volunteers, board members and friends to reach into their own networks to find new prospects on your behalf. Remember what we said above: each of your donors and friends has their own network of concentric circles, people they know, people they do business with. The best way to build your prospect pool is to have your donors and friends reach into their own concentric circles to help you build relationships with the people inside. Then, as you cultivate and make asks of those people, you can reach into their networks to find even more prospects and so on and so on, continually growing your circles and involving ever more people. This is called building a fundraising network, and it s the number one way to build a sustainable fundraising organization. So how do you convince your donors and friends to reach into their own rolodexes on your behalf? It s simple you ask! The best way to get people to open up their network is to ask them to do so. Many non-profits don t take this step, with the exception of asking the board to give them names for the annual appeal letter or fundraising event mailing list. This is a mistake. All non-profits should be sitting down and taking a look at their donor, volunteer, and supporter lists to

11 determine who they want to approach with the request that they help build your fundraising network. Then, for each person targeted, there should be a direct appeal, such as a phone call from the Executive Director asking the person to help you raise money by setting up some meetings for you, or by inviting people to a non-ask event, or by hosting an informational meeting in their home or office on your behalf. In short, your non-profit should be asking current donors and friends for referrals, and then systematically following up with those referrals. This is a common tactics in for-profit sales that works equally well for non-profit development. For non-board members, a great way to ask a person to open up their network to you is by asking them to serve on a development committee or an event committee that is focused on bringing in new prospects. Board members, on the other hand, should all be expected to reach into their rolodexes on your behalf. Then and this is crucial you need to show them how to do it, and offer them support in their efforts. It s not enough to simply ask someone to open up their network to you you need to help them think through who they can approach and give them the tools they need to succeed, including ideas on how to ask for support. Ask your supporters to serve on a development committee, and then help them walk through their own concentric circles. Who do they know that might be interested in supporting your nonprofit? Who do they do business with? Help your supporters hold a non-ask event at their office, provide them with literature, have your staff come to the event to talk with the guests. Make it as easy as possible for your supporters to build a fundraising network on your behalf. Affinity Group Prospecting Another great way to prospect through fundraising networks is by building affinity groups. An affinity group is a group of people or companies who share a common trait, and who come together to support your organization. Some examples include: Young Professionals Groups Attorneys Groups Women for Groups Industry-Based Groups (e.g. restaurants banding together to support a cause, etc.) Common Interest Groups (e.g. fans of a sports team supporting a non-profit, etc.) Affinity groups are great because they are an easy way to get new prospects involved. For example, if you have a young professionals group (or young friends of group) that holds great events at popular bars in your town, it s relatively easy for members of that group to get their friends to attend the next non-ask event, whether or not their friends already know your organization.

12 Just be sure that all of your affinity groups are mission-focused, meaning that while your attorneys group may talk a lot about the big recent ruling at the courthouse and the young professionals group you set up may like to eat, drink and be merry, both need to place a lot of focus and energy into supporting your non-profit. Building a Sustainable Prospecting System It is essential to the long term health and stability of your organization that you build a sustainable prospecting system. This means setting up a system where you are constantly looking for new prospects to feed into your fundraising funnel. For example, one organization I know sponsors monthly non-ask events, and has a set system for approaching donors and friends to help them get people to these events, which are the launching point of thecultivation process. What processes can your organization put in place to make sure that your prospecting goes from one-off initiatives into a sustainable, scalable, repeatable system? Action Steps: Module 1 For each module, we present a list of action steps that you can take this week to ensure that you are finding new major donor prospects and getting them to give to your organization: 1. Start your own prospecting diagram. What are your circles? What groups are most likely to give to your organization? Which folks are less likely? Who are your donors? Do they fit a common profile? 2. Develop a list of your organization s donors and supporters who you plan to approach with an ask to open up their networks to your non-profit. Do you have non-ask events or other non-threatening opportunities available to introduce new prospects to your organization? 3. Figure out an affinity group plan for your organization. Do you have any affinity groups now? Which would make sense for your non-profit? Have Questions?
