Quality Circles, Interpersonal Training, Team Meetings, Vision and Values SPC, LEAN, TPM, Six Sigma, Gemba Save our way to success and profitability & We know all this Cultural Evolution: HOW DID WE GET HERE? Team Years Process Years Savings Years Today Saturation Years Initiative Overload Meeting Mania Allergic Reactions to Structure/Standardization Micro-reporting of Data Governance/Team Dysfunction Confused Leaders 4
What is Powering Performance and Driving the Culture in your Organization? 5
Evidence of Three P s Powering both Performance and Culture A hidden factory exists to generate metrics and data that few folks understand and even fewer actually use Continuous Improvement Tools feel abstract and disconnected to the business Here are some great tools, now go find a problem so you can practice the tool! Meetings feel like an in addition to the work as opposed to an enabler of the work and often meetings are cancelled when certain personalities can t attend Teams can feel like a failed social experiment performance predicated on the unique combination of personalities Default response of leaders It is just easier if I do it myself Changing the Culture is viewed as both the problem and the fix so lets do more training and launch more initiatives 6
April 2016 Edition, Harvard Business Review The underlying issue of virtually every program, initiative, and well intentioned transformation, is that in the absence of robust business acumen understood and executed within every team, culture becomes elusive, often prescriptive, and ultimately temporary. 7
Stability Drives Agility 8
Business Acumen Process 9
Bootcamp: Business Acumen Process 1. Metrics are Active Positioning Devices not Passive Reports 2. Metrics are used to Educate, Facilitate, and Motivate 3. Visual Controls - Metrics are electronically linked through a visible and auditable process Single Source of Truth 4. Every team has the capacity to answer the question of Are we Winning or Losing? 10
Execution Process 11
Execution Process An effective Execution Process is predicated on a robust Business Acumen Process The capacity of people to know if they are winning or losing drives both affirmation and execution An effective Execution Process frames the narrative of: What are you doing to move the business forward? An effective Execution Process must remove ignorance as an excuse and bring visibility to accountability. An effective Execution Process utilizes an Action Register Elevating usage from an often ineffective meeting tool to a robust Execution/Accountability System When applied correctly, a robust Accountability System should: 1. Elevate Expectations of Engagement by improving meeting effectiveness and overall business performance 2. Make Performance Management relevant: Data = Dialog = Development 12
Execution Process ACTION REGISTER: An accountability tool designed to document critical tasks, ownership responsibilities, and target dates. HOW ARE YOU MOVING THE BUSINESS FORWARD? 13
Execution Process Systems: 1. Personal Action Register: Coach to a higher level of engagement Limit Hit and Runs and Drivebys Move from a culture of dependency to accountability 2. Scorecard Bolt-on Thermostatic Application: Any RED/under performing metric must have a documented corrective actions Actions captured with 12 month clarity Metrics of 90 days RED or Green require Execution Analysis 3. Meeting Discipline: Forward looking Renegotiation Process Personal and visible responsibility = Accountability 4. Performance Management: Accountability Analysis = Data=Dialog=Development How have you personally moved the business forward? 14
PERSONAL ACTION REGISTER Makes accountability visible and personal Designed for immediate reinforcement of accountability Breaks the cycle of dependency 15
Execution Process NAME # of Actions Taken # of Actions Completed Value of Actions to the Business Frank Wendy Debra Adam Past Due Upcoming Future Closed Past Due Upcoming Future Closed Overall Metric Performance Patricia Gwen John Linda Red Yellow Green 16
Execution Process 1. Execution is defined as Doing not Feeling What have you done since our last meeting to move our business forward? (Prerequisite: Assumes knowledge of Metrics that define Winning and Losing) 2. Metric performance determines when, where, and how to execute Thermostatic Execution 3. Collective Accountability versus Selective Engagement powers the business The biggest demotivating factor in teams today is the disparity of engagement 4. A process exists to Measure Engagement 17
Communication Process 18
Communication Process: 1. Daily Tiered Communication Process: Todays work Today Low Tech High Touch Stand up NEVER longer that 10 minutes Tactical, metric driven conversations coupled with robust pass down information Shared roles of facilitation based on Scorecard themes/key focus areas 2. Weekly Functional Communication Process: Launching early each week Driven by an agreed upon scorecard Looking at trends and key actions Drives clarity of information into the Tier Process 19
A Way of Work that drives Clarity, Connectivity and Consistency across the entire organization 20
Example of Daily/Weekly Cadence Daily: Tier One Floor Level Start Up Daily: Tier Two Value Stream Leaders and Department Mgrs. Daily: Tier Three Plant Leadership Team Weekly: Leadership Linkage Meetings 6:30-6:40 am 7:00-7:10 am 7:30-7:40 am Weekly Supervisors & operators of incoming shift Review Scorecard & discuss key actions to be taken immediately, core messaging Department lead, supervisors, & other resources (Maint./Planners) Review Scorecard & discuss key actions to be taken immediately, core messaging Site lead, department leads, others as needed Review Scorecard & discuss day s plan modify plan for tomorrow if necessary Site Leader with direct reports & cascading intact leadership teams Trends, core pass downs/ups, CI opportunities, Project portfolio updates, Engagement dialog, strategy linkage 21
A Way of Work that drives Clarity, Connectivity and Consistency across the entire organization Strategic LEVEL ONE: Site Leadership Team Weekly Cadence Scorecard Actions Standard Meeting Agenda Pass Down /Up LEVEL TWO: Manager and Direct Reports Weekly Cadence LEVEL THREE: Supervisor and Direct Reports Linking to Daily Tier Cadence: SLT Driven content in one weekly huddle meeting Area Information Center CI Tactical 22
Bootcamp: Communication Process 1. Leaders in no more than SIX hours of meetings per week Must Deconstruct to Reconstruct 2. A cascading rhythm exists that is powered by the Scorecard: Metric data populated prior to the meeting, visually projected in the meeting Sets the tone Are we winning or losing? Metric performance drives actions and affirmation 3. A robust Pass Down process exists that can be validated at the end of each communication cycle linked to Daily Tier Huddles 4. Meetings are viewed as the Enabler of, versus an in Addition to the business 23
Moving from the First Line of Defense to the Front Line of Offense 24
25
Behavioral Process 1. Behavioral expectations are discussed, defined, documented, and centralized into a team specific Business Process Handbook (Team Owned Way of Work) 2. Defined Go Live Date that is viewed as Non- Negotiable 3. From this day forward messaging exists to support Go Live process 4. A robust on-boarding/assimilation process exists to indoctrinate new members Welcome to our team This is how we do business 26
Sustainable Cultures of Clarity, Connectivity, and Consistency occur only when: A robust Business Acumen Process exists that translates metrics into the capacity to answer Are we winning or losing? A robust Execution Process exists that makes accountability visible, personal, and measurable A robust Communication Process exists that drives a nonnegotiable cadence of both daily and weekly priorities A robust Behavioral Process exists that defines demonstrative expectations, demonstrates an appreciation for individual communication styles, and fully grasps the power and pitfalls of multigenerational teams A robust Team Based Assimilation and Orientation Process exists that drives a sustainable Way of Work
