5 Case Study 1 INSPIRING CHANGE FROM TOP DOWN The challenge When a multinational corporation with its own food service division acquired a strong, customer-focused food service operation, it faced the challenge of melding two different business operations into one. Hay Group s solution Hay Group was tasked to choose the most talented people from both organisations. We provided a way for the company to attract new talent by identifying the key motives, traits, and characteristics of a model group of outstanding leaders, which was used to develop a competency model as a means of assessing leadership potential. To create cohesiveness at the top, Hay Group helped identify new candidates for leadership team membership. The selected candidates underwent a week-long workshop designed to help them focus on common organisational goals and cohesive partnership. Results The merged organisation was transformed into a growing, sustainable, customerfocused global business. As early as the first year, the number of high-potentials who applied to work at the new company doubled. Today, its performance continues to improve, with growth outpacing the market for four straight years. Decisionmaking is also better and faster, with team members reaching out to each other more than ever before. Finally, the new business successful focus on customers, as well as its backroom services approach, is being replicated within parts of its parent company a real tribute to its progress. With the governance model, we had clear roles, accountabilities, responsibilities, and alignment so that it was clear how the global, regional, and functional entities interrelationships worked together. Group spokesperson Case Study 2 INTEGRATING TWO DISTINCT HISTORIES INTO ONE BRIGHT FUTURE The challenge When a food and drink company acquired another food business, its aim was to expand internationally and switch focus from production to a more outward looking emphasis on markets and customers. The newly-formed company wanted to become more profitable while retaining a family-run feel a challenge when bringing together two businesses with two distinct histories but with new international ambitions. Hay Group s solution Hay Group identified the two companies cultural similarities and differences and assessed their readiness for change. We then worked with the chairperson and the senior management team to develop a blueprint that set out what the organisation should become and how the changes would be achieved over time. This included a new corporate centre and outlined how service functions would be shared across the company. A new management structure was designed, with clear job descriptions and processes for appointing people to the new roles. Results The firm merged quickly and successfully. It was able to cut costs by ironing out duplication and sharing services across the company. In its first year, revenue and profitability increased and its share price went up. Its new management and leadership teams approached issues with a shared vision and an open mind, creating new ideas and opportunities for growth. For customers and employees, it still feels like a family business, even though it is now a globally successful enterprise.
