3 The 7 Steps in the 4DX Batch Process Managing the unique, rapid and groundbreaking changes in business over the past decade has created an ongoing challenge for many senior executives. Indeed, over the past ten years, the typical business has had to deal with monumental change in the market place and continuously improve its ability to stay relevant and competitive. As leaders deal with this challenge, it is becoming increasingly evident that their businesses must respond predictably, quickly and effectively to conditions that could change within weeks. They need a system to help them get things done against market conditions that may change overnight. Over this period, FranklinCovey has researched and thought extensively about execution. We partnered with Dr. Ram Charan, author of the bestselling book Execution which he co-authored with Larry Bossidy, and developed the 4 Disciplines of Execution. The 4 Disciplines are a systematic approach to rapidly align people behind an organizations most important goal, and execute on it with maniacal focus. It's a system that saves leaders time because, once deployed, it creates skills that can be quickly replicated to solve virtually any business problem, making response to market change simpler and faster than ever before. This white paper will help leaders considering the 4 Disciplines of Execution to understand the sequential, pre-defined steps that, if followed as prescribed, ensure a quantum leap in the level of execution. The process is titled the 4DX batch process. Its structure is based on 7 steps as defined below. The 7 steps of the batch process are listed in figure 1. The following sections of this white paper detail the each of the 7 steps, including expected outcomes. 3 FranklinCovey India and SouthAsia
4 Pre-Call The Pre-Call is a one-on-one meeting between the FranklinCovey consultant and the Champion of the process on the client's side. The Champion is the operational head of the unit in which S N A P S H O T the 4DX process is being run. The Pre- 1:1 Meeting between champion & consultant Call is a preparatory meeting, and is the Expected Outcomes first of several meetings. This is a free a. 4-5 candidate wars format meeting, and can be either faceto-face or via telephone. b. Nominated coaches c. Final logistics There are 3 desired outcomes from the Pre-Call. The Champion should prepare a list of candidate wars to be discussed in the launch meeting (the 2nd step), nominate coaches, and finalize logistics, especially team composition and seating arrangements. Launch Meeting The first part of the launch meeting is the War & Battles session. Attendees include the champion and his direct reports. If the chief coach is not part of this team, then he should attend as an observer. In this session, the consultant provides an overview of the 4 Disciplines, and facilitates a discussion for the champion's direct reports to determine his War and Battles. There are two outcomes from this session, ie, the leadership team understands the process and benefits of the 4 Disciplines, and they identify the War and Battles for the champion. Since the primary objective is to identify the champions focus, there should be no more than 1 War and 3 Battles. These should be challenging, yet achievable goals that will inspire the team to do their best with a sharp focus. Depending upon the depth of the client organization, there may be more than one War and Battles session. In subsequent War and Battles sessions, team members will identify the 3 wildly important goals (WIGs) for their leader. These WIGs must be the most direct and substantive contributors to the War and Battles of the up-level. The sum total of their outcome must meet the objectives of the War and Battles of the up level as well. Coaches should attend these sessions. War S N A P S H O T 1. Attendees: Champion, Directs, Chief Coach 2. Expected Outcomes a. Champions War b. Champions Battles 3. Next level's WIGs if required and Battles will continue till front-line managers (those attending Manager Certification) have identified WIGs for their leaders. Front-line managers will elect their own WIGs in the Manager Certification session. Only the champion has Wars and Battles. All levels below work with wildly important goals (WIGs). 5 Coach Training Coaches play a very important role in the success of 4DX rollouts. They are like gear oil; if they're performing their role, you don't notice it, but if they aren't, everything comes to a standstill. Coach training details S N A P S H O T the role of the coach at each step of the process. Attendees: Champion & Coaches Expected Outcomes Coaching sessions are the only engagement a. Coaches understand role FranklinCovey consultants have after the Manager Certification is rolled out. Consequently, the coaches b. Champion understands role become the custodians of the 4DX process in the client organization. It is critical to the project's success that the coaches understand and execute their role as prescribed. It is mandatory for all coaches to attend the Coaches Training. Coaches should not bypass or compromise this step in the process. Manager Certification The process of certifying managers is to help them learn the 4 Disciplines, apply them to their business, and teach the 4 Disciplines to their teams. This helps them to be seen as the champions of 4DX by their team members, making it easier for them to bring about behavioral change in their teams. During this session, attendees put their learning to work as they go, developing their team WIGs, Lead Measures and Scoreboards, and understanding how it all comes together when they practice the Cadence of Accountability. This is the first stage at which WIGs are not developed bottoms up. The reason is that managers must be seen as the champion of 4DX by their teams, therefore they need to learn the process AND be able to roll it out with their teams. That's the reason they are taken through the learning process on their own. However, when they return to their teams and teach them 4DX, the teams will have the opportunity to ratify their manager's WIGs. This is a 2 day session in which each of 4 Disciplines is taught and practiced in detail format may be different. S N A P S H O T Attendees: Champion, Coaches, All Managers in the process Expected Outcomes a. Managers learn 4DX b. Draft Team WIGS c. Draft Team Lead Measures d. Draft Team Scoreboard e. Manager's can deliver 4DX In the 1st half of Day 2, attendees learn the 4 Disciplines of Execution at a conceptual level. In the 2nd half, they learn discipline 1, and create their team's WIGs. We recommend that at the end of the exercise, at least one person per role has the opportunity to share their WIGs with the team, and receive feedback to improve on them. If the group size is large, the This is a highly participative session. Individual managers direct their energies towards developing their team's focus in the form of WIGs that align with the goals of their up-levels. 5 FranklinCovey India and SouthAsia
6 Team Execution Launch Critical to Quality Team Execution is critical to quality. If managers do not deliver 4DX well to their teams, the quality of WIGs and Lead measures is poor. This will almost always lead to non achievement of WIGs. Team Execution Launch is a critical step in the 4DX batch process. This is the step at which manager's teach the 4DX process to their teams, ratify team WIGs and Lead Measures, and get team members to build their own WIGs and Lead Measures. The actual steps of execution follow the successful implementation of the Team Execution Launch. At this stage, internal coaches in the client organization must ensure that managers are well prepared to deliver the Team Execution Launch, and team members create appropriate WIGs and Lead Measures of their own. FranklinCovey provides a scoreboard management service called my4dx.com. Team and individual scoreboards are maintained on this portal. The online scoreboard can only be populated once the Team delivers WIGs and Lead measures. S N A P S H O T 1. Attendees: Managers, teams, coaches 2. Expected Outcomes a. Teams learn 4DX b. Draft individual WIGS c. Draft individual Lead Measures Since the batch process is sequential, progression to the next level is dependent upon timely and accurate completion of the Team Execution Launch. Launch Review At the launch review stage, the following should have been completed and approved 1. Team Launch Sessions 2. WIG's and Lead Measures for all participants in the process should have been approved by managers and the FranklinCovey consultant 3. Creation of the my4dx portal 4. My 4DX administrator training 5. Organization Chart uploaded in my4dx 6. My 4DX training for coaches 7. WIGs and Lead Measures uploaded into the scoreboard 8. Scoreboard approved by the champion After this stage, teams are ready to start their WIG Sessions, and coaches are ready to start their coaching calls with the FranklinCovey consultant. 7 Improving Results with Coaching Client coaches are an integral part of successfully implementing 4DX in the client organization. This happens for two reasons Coaching Calls Franklin Covey consultants and client organization coaches stay connected through weekly coaching calls. 1. The FranklinCovey consultant remains connected with the coaches on a weekly basis. However, he is not engaged with managers at the front-line. It is the client coaches who remain engaged in a more pervasive way. Therefore the true custodians of 4DX in the client organization are the coaches in the client organization. 2. Their closer connection with the front-line enables the client coaches to view the progress of 4DX in a far more granular way. The 4DX process requires regular and close monitoring to ensure that team members and managers do not lapse into old forms of behavior. As part of the 4DX process, FranklinCovey provides 8 coaching calls between the consultant and client coaches. Calls 1-4 are S N A P S H O T focused on ensuring the hygiene factors are 1. Call 8 is similar to call 7, but also focuses on planning the details of the Executive Report out. The Executive Report Out (Quarterly Summits) is the last step in the 4DX batch process. Quarterly Summits The objective of having quarterly Champion Summits is to provide an opportunity to the front-line to present their achievements to the Champion. This works as: 1. An opportunity for team members to share their work with senior leaders. This can act as a strong motivator. 2. Ensuring that team members understand they will be presenting to a senior leader. This can act as a strong driver of the appropriate behavior. 7 FranklinCovey India and SouthAsia
8 The FranklinCovey consultant will work with the coaches team in the client organization to guide them on conducting the Executive Report Out. In today's fast paced environment, the 'whirlwind' of urgent activity required to keep things running day-to-day very often devours the time and energy you need to invest in executing your really important strategies for tomorrow. The 4 Disciplines of Execution can change all that forever. The 4 Disciplines of Execution is a simple, repeatable and proven formula for executing on your most import strategic priorities in the midst of the whirlwind. By following them, leaders can produce breakthrough results, even when executing the strategy requires a significant change in behavior from their teams. 4DX is not a theory. It is a proven set of practices that have been tested and refined by hundreds of organizations and thousands of teams over many years.
