Design Supplier defined and owns IT construction process Gather and negotiate requirements (research vs. EU/MDD compliance) Give guidelines and recommend best practices Work with customer to find best-fitting products Build Setup of infrastructure and integration of third party systems ( ) Organize and manage all IT project documentation Plan scale-up for 2 (construction) + 5 (operation) years contractual period Define and manage application services catalogue right from the beginning Run Remote helpdesk for incident and service request management On-site physical operation and VIP support Remote operations and request fulfillment Shared responsibility for operations and appropriate training of internal personnel Operates partition of VM servers for accelerator operation Uses software deployment services and central monitoring system 21
22 What Worked IT Security well covered through single supplier Uniform concept, rules and guidelines are underway Single authority not put in question! Good topic coverage IT architecture document elaborated before tendering Document tree defining work scope at contract signature Engineers are motivated and find adequate solutions quickly In time/in cost with flexible adaptation to changing schedule Integration of existing software systems otherwise impossible No dedicated IT team required Concentrate on processes, strategy and business alignment Future proof technologies! 22
23 Stumbling Blocks Challenge of organization green-field Customers usually have established organization as reference IT project team consisting of supplier & customer employees avoids interfering with organization creation process leads to stalls Legal customer is not de facto customer, but is also a stakeholder! unclear responsibilities, unclear approval process Research community unfamiliar with enterprise IT concepts (The CERN Competency Model) Brainstorming we love to be involved and involve the supplier! Rapid, but checkpointed processes making errors is accepted! Being confronted with completed work only is perceived restrictive We value the difference we are not afraid to throw established schemes over board if they do not fit the need 23
24 Overcoming Coordination Issue 1. IT working group meets on regular basis 1. Ensure that priorities match the systems project plans 2. Allow flexible changes of plans with 1 month preparation time 3. Ensure problems are revealed and traced with the relevant experts 2. Re-prioritized deliverables for individual phases 1. What is needed to get the facility systems up and running 2. What is needed to get the business administration up and running 3. What is needed to install and commission the accelerator 3. Brought in IT coordinator external, unbiased consultant 1. Act as single point of contact among all stakeholders 2. Distills all requirements and ensures uniformity 3. Ensures contractual gaps are identified & addressed pragmatically 24
